Bulking vs. Cutting: Which Should You Do First?

Bulk or cut?Dante Johnson Journal

This is one of the most common questions I get: should I bulk or cut first? People get stuck here for months, switching back and forth and making no progress either way.

The answer depends on where you're starting. Here's how I help clients decide.

What bulking and cutting actually mean

Bulking means eating in a calorie surplus to build muscle. A smart bulk, often called a lean bulk, adds weight gradually so most of the gain is muscle rather than fat.

Cutting means eating in a calorie deficit to lose fat while keeping as much muscle as possible.

There's also a middle path: body recomposition, where you eat around maintenance and train hard to lose fat and build muscle at the same time. It works best for certain people, which we'll get to.

Cut first if...

  • You carry a noticeable amount of body fat and aren't happy with it
  • Your main goal right now is to look and feel leaner
  • You've been eating in a surplus for a long time and gained more fat than you wanted

Starting a bulk from a higher body fat level usually means you'll have to diet for longer later. Getting leaner first gives you a better starting point and makes it easier to see the muscle you build.

See how a cut works in practice on my fat loss coaching page.

Bulk first if...

  • You're skinny or underweight
  • You're already fairly lean and want to add size
  • You've been stuck at the same bodyweight and strength for a long time

If you're thin, cutting makes no sense. You'd just end up smaller. This was me at 99 pounds. The only path forward was eating more and training to grow. Read how I did it in how to gain weight fast as a skinny guy.

Recomp if...

  • You're new to lifting
  • You're coming back after a long break
  • You're somewhere in the middle: not skinny, not carrying a lot of fat

Beginners and returning lifters respond fast to training, which makes it possible to build muscle even without a big surplus. Eat around maintenance, keep protein high, and train with progression.

Recomp is slower than a dedicated phase for experienced lifters, so if you've been training seriously for years, picking a clear bulk or cut usually works better.

How to bulk the right way

  • Add calories gradually and aim for slow, steady weight gain
  • Keep protein high
  • Train with progressive overload so the surplus goes toward muscle
  • Watch your waist measurement along with bodyweight
  • Don't treat it as permission to eat everything

A dirty bulk adds fat fast, and that fat has to come off later. Patience here saves you months of dieting.

How to cut the right way

  • Use a moderate deficit, not a crash diet
  • Keep protein high and keep lifting heavy
  • Use walking and cardio as tools, not punishment
  • Track weekly averages, not daily swings
  • Plan how you'll bring calories back up when the cut ends

How long should each phase last?

Bulks are usually longer than cuts, because building muscle naturally takes time. Many natural lifters run a lean bulk for several months or more, then a shorter cut to reveal the progress.

There's no perfect number. The phase lasts as long as it's working and you're progressing. When it stops being productive, or you reach your target, you switch. Weekly data makes that decision clear.

The biggest mistake: switching too often

The people who never make progress are the ones who bulk for three weeks, get scared of a little fat, cut for three weeks, feel small, and start over. Neither phase gets long enough to do anything.

Pick a direction based on where you are right now, commit to it, and review it with real data.

Not sure which one is right for you?

This decision is a lot easier with someone looking at your actual body, history, and goals. During onboarding, we decide on the right phase together, then build your custom meal plan and training around it.

Whether that's muscle gain coaching or fat loss coaching, you'll know exactly what to do and why.
